Ausgangslage
The client, a specialized IT service provider with 120 employees in Stockholm, faced a massive bottleneck in lead processing. Although marketing campaigns generated high-quality leads, sales often did not respond until 48 to 72 hours later. This delay resulted in potential customers already engaging with competitors or ignoring the inquiry.
The central problem was the manual assignment of leads via email and Excel spreadsheets. Without clear Service Level Agreements (SLAs), sales representatives did not know which leads needed to be prioritized. The consequence was a lead response time averaging 36 hours, which is considered too slow in the B2B IT environment. Additionally, there was no central overview of lead status, leading to duplicates and lost opportunities.
Umsetzung
We implemented SLA-based follow-up automation to reduce response time to under 4 hours. The project ran for 8 weeks and comprised three core phases: analysis, configuration, and training.
Phase 1: Prozess-Design und SLA-Definition We defined clear priority levels based on lead scoring criteria (Budget, Authority, Need, Timeline). Each level was assigned a fixed SLA:
- Hot Leads (Score > 80): Reaktion innerhalb von 30 Minuten.
- Warm Leads (Score 50-80): Reaktion innerhalb von 4 Stunden.
- Cold Leads (Score < 50): Nurturing sequence with initial contact after 24 hours.
Phase 2: Technische Integration We integrated the CRM with the email system and telephony solution. The automations were configured so that:
- Upon receipt of a hot lead, an immediate notification is sent to the responsible Account Executive.
- If no confirmation is received within 15 minutes, an escalation is triggered to the team leader.
- If no closure is achieved within 4 hours, an automatic follow-up email is sent to the prospect to maintain contact.
Phase 3: Schulung und Go-Live The sales team was trained on using the new dashboards. The focus was on interpreting lead scores and adhering to SLA deadlines. A weekly review meeting was introduced to analyze exceptions and adjust processes.
Ergebnis
After 3 months in live operation, KPIs showed a significant improvement in efficiency and the sales pipeline. The automation eliminated manual assignment time and ensured that no lead was left unanswered.
Kern-KPIs nach 90 Tagen:
- Lead-Zuzeit: Reduktion von 36 Stunden auf 21,6 Stunden (40 % schneller).
- Escalation Rate: 98% of hot leads were processed within the 30-minute SLA window.
- Qualification Rate: Increase in SQLs (Sales Qualified Leads) by 25% due to earlier and targeted sales outreach.
- Pipeline Growth: 18 % increase in new opportunities compared to the same period last year.
Sales representatives reported greater planning certainty, as they were able to focus their time on truly relevant leads. The automatic escalation ensured transparency and accountability within the team.
Learnings
The success of the optimization lay not only in the technology, but in the clear definition of responsibilities. The SLA-based automation acts like a digital workflow manager, minimizing human oversight.
Key takeaways for similar projects:
- Clear SLAs are crucial: Without defined time frames, there is no incentive for a quick response. Automation enforces discipline.
- Lead scoring must be accurate: The quality of assignment depends directly on the accuracy of the scoring model. Regular calibration with sales is mandatory.
- Escalation builds trust: Automatic escalation to management reduces frustration in sales and ensures that no opportunity is lost.
- Communication with the customer: The automatic follow-up email for unanswered calls improves the customer experience and keeps the lead warm.
